In-House GTM Team vs. Done-for-You: Cost Breakdown

blesso

We estimate an in-house outbound seat at about $134,000 in its first year, and about 90 held meetings if the rep reaches quota. Done-for-you models start at $2,000 a month at Blesso, a done-for-you B2B go-to-market service, and reach about $7,000 a month for a managed seat elsewhere. The fair comparison is cost per held meeting.

Key takeaways

  • A US SDR seat costs about $121,000 a year at the median, per a 2026 cost report built on Bridge Group data. Our estimate adds tools and hiring and reaches about $134,000 in year one.
  • Ramp and attrition sit inside the price. The Bridge Group reports 3.0 months of ramp and 40% median annual attrition.
  • Our worked estimate gives about $1,489 per held meeting in year one and about $1,077 in year two for an in-house seat that hits quota.
  • A $7,000-a-month managed seat matches the in-house year-two figure at about 78 held meetings a year. Blesso's $2,000-a-month floor matches it at about 22.
  • In-house wins at larger scale, with low turnover and a product that needs deep training. The definition of a meeting in the contract decides the outsourced math.

What an in-house outbound seat costs fully loaded

The salary on the offer letter is the smallest honest number. The Bridge Group 2025 report surveyed 351 B2B companies, most of them SaaS. It puts median sales development rep (SDR) on-target earnings at $80,000, split $55,000 base and $25,000 variable.

The 2026 B2B SDR Cost Report adds employer taxes, single-coverage health, retirement, a share of the manager and one LinkedIn tool. It arrives at about $121,000 a year for a scaled US seat. CRM, data and sequencer licenses are extra.

Our year-one estimate

This is an estimate, not a measured cost. It starts from the $121,000 planning seat and adds two lines that report leaves out. Both added inputs sit at the low end of published ranges.

LineYear oneWhere the number comes from
Planning seat: pay, taxes, health, manager share, one tool$121,0002026 B2B SDR Cost Report, single coverage
CRM, data and sequencer licenses$5,000Our assumption: the low end of a $5,000 to $9,000 vendor range
Recruiting for the hire$8,000Our assumption: the low end of a $8,000 to $20,000 range
Total$134,000$121,000 + $5,000 + $8,000

Other published stacks land in the same place. Vendor analyses put the fully loaded seat between $110,000 and $173,000. Treat those as vendor claims; the table above uses the sourced inputs we can check.

What the seat delivers: ramp, quota and turnover

Price is half the ratio. The Bridge Group reports a median quota of 10 held first meetings a month, 3.0 months of average ramp and 40% median annual attrition. It also reports that only 60% of reps were at quota, the lowest share in the study's history.

Our estimate uses those figures with one simplification: a new rep books nothing for three months, then hits quota.

  • Year one: 9 productive months at 10 meetings is 90 held meetings. $134,000 divided by 90 is about $1,489 per meeting.
  • Year two: 12 months at 10 meetings is 120. Cost is $121,000 plus $5,000 plus an expected $3,200 for replacement hiring, or $129,200. That is 40% attrition times $8,000. Divided by 120, it is about $1,077 per meeting.

Both figures flatter the in-house case. They assume the rep reaches quota, and 40% of reps do not. They also leave out the vacancy between one rep leaving and the next starting, and the second ramp that follows.

Four outsourced models and what each one prices

Outsourced execution is not one product. Each model prices a different thing, so the numbers do not line up one to one.

ModelPublished priceWhat you are buying
Managed outsourced SDR seatAbout $7,000 a month, per memoryBlue's analysis; $6,000 to $10,000 per Inside Sales SolutionsA dedicated rep, with recruiting, management, data and tools in the fee
Appointment-setting agency$4,000 to $12,000 a month per a 2026 cost comparisonA shared or semi-dedicated rep running your campaigns
Pay per meeting$800 to $1,000 per kept meeting at Inside Sales SolutionsAn outcome, with delivery risk on the provider
Done-for-you GTM service (Blesso)From $2,000 a month, three-month minimum, then monthly with 30 days' noticeThe motion across outbound, inbound and AEO/GEO, with the platform included

Every price in the first three rows comes from a vendor or a vendor-run comparison. Each one is a claim by a party that sells the product. Ask for a quote that names the meetings and the channels.

The break-even: how many meetings make outsourcing pay

Divide the annual price by the in-house year-two cost per meeting. The result is the number of held meetings a year that makes the two options equal. The input is our estimate of $1,077. The rest is arithmetic.

OptionAnnual priceHeld meetings a year to match $1,077
Managed seat at $7,000 a month$84,000About 78, or 6.5 a month
Blesso at its $2,000-a-month floor$24,000About 22, or under 2 a month

The Blesso row uses the published floor only. Blesso does not publish tier prices, and its scope is wider than a seat, so a real quote will be higher than $24,000 for broader scope. Read the row as the lowest starting point, not a total.

Blesso's published case studies give a sense of output, with limits. HappierHire reports first meetings inside three weeks of kickoff and 3.1x pipeline in one quarter. Airbills reports $1.4M of pipeline in 90 days. These are results for those customers. They are not averages or guarantees, and Blesso publishes no baselines for them. All three of its published customers are hiring and staffing companies.

Where in-house wins

A fair comparison names the cases where hiring is the right call.

  • Scale. One two-SDR model came out within $1,100 a year of a managed program. Provider margin grows with volume, and fixed in-house costs spread thinner.
  • Year two onward. memoryBlue's own analysis says the outsourced model runs 10% to 15% cheaper over 18 months for deals worth $35,000 to $40,000, and that the two options may break even in year two if the in-house team loses no one.
  • Deep product training. A technical product, or a long-term SDR-to-AE path, favors people you keep.
  • An inbound-heavy pipeline. Fast, product-savvy follow-up is hard to hand to an outside team.

The operational costs a price comparison skips

Two things change the denominator of cost per meeting: who counts the meeting, and who fixes a miss.

  • The meeting definition. A pay-per-meeting contract rewards booked meetings unless it says otherwise. One provider guide warns that variable pricing can push marginal prospects onto your calendar. Bill only for held meetings that match your ideal customer profile.
  • The miss policy. An in-house miss becomes an HR process. A contract can set the response in advance.
  • Management time. An in-house seat needs a leader. The planning seat already carries a $22,800 share of one.

Blesso's published rules show one way to write these terms. A no-show counts against the number. Only held meetings count, and they are counted from your calendar, not Blesso's dashboard. Miss the target twice and Blesso changes the approach, with more channels or different signals, and not a lower target. Weekly reports run in three fixed tiers: activity Blesso controls, market response and business outcomes. Ask any provider for the equivalent in writing.

How to run the numbers for your company

  1. Set the in-house seat cost: OTE, taxes, health, manager share, tools and recruiting. Use your own figures where you have them.
  2. Subtract the ramp. Use 3.0 months unless your last hire took longer.
  3. Multiply productive months by your realistic monthly held meetings, and do not use quota if your reps usually miss it.
  4. Divide cost by meetings, for year one and year two separately.
  5. Ask each outsourced provider for annual price, meeting definition and expected held meetings. Divide the same way.
  6. Add the first-quarter test: which option puts held meetings on the calendar soonest.

The hiring decision is also a test decision. HappierHire's case study lists "SDR hiring plan shelved" among its results. A first seat costs about $134,000 before you know whether outbound works for you, and a service retainer lets you learn that first.

FAQ

How much does an in-house outbound SDR cost fully loaded?

About $121,000 a year at the median for a scaled US seat, per a 2026 cost report built on Bridge Group data. Our estimate adds tools and recruiting and reaches about $134,000 in year one. Vendor analyses range from $110,000 to $173,000.

Is outsourcing outbound cheaper than hiring?

Usually in year one, and not always after that. memoryBlue's analysis puts outsourcing 10% to 15% cheaper over 18 months for larger deals, with a possible break-even in year two if no rep leaves. Turnover moves the result toward outsourcing.

What is cost per held meeting?

It is the annual cost of an option divided by the meetings that took place in that year. It counts only meetings that happened, so a no-show does not lower the figure.

How long until an in-house SDR books meetings?

The Bridge Group reports 3.0 months of average ramp. Plan about a quarter of salary with no output, and more if the hire is late or the product is complex.

Is Blesso software I run myself?

No. Blesso is a done-for-you B2B go-to-market service sold as a monthly retainer. The platform it runs on is included and is not sold separately.

Run the break-even with your own numbers, then compare it with a quote. Book a call to see what Blesso would run for your team and what it would cost, or read the pricing page first.
